Positioning

HeronTrack operates in the European IoT asset tracking and equipment management digitalisation market, with a historical positioning in construction.

The company currently mainly targets:

  • construction companies;
  • equipment rental companies;
  • industrial and maintenance companies;
  • certain specialised logistics players.
Its positioning lies between simple Bluetooth solutions and heavier and more expensive telematics or IoT platforms.

HeronTrack differentiates itself in particular through the combination of technologies enabling indoor and outdoor tracking, long device battery life, rapid deployment and a SaaS/TaaS model suited both to SMEs and larger industrial organisations.

Market size

The potential market is significant and remains fragmented.

In the European construction sector alone, HeronTrack estimates the number of companies at approximately 3.3 million. Based on an average of 2.8 workers per company, 10 tools per worker and potential revenue of €1 per tool per month, the market represents approximately €1.1 billion in potential annual recurring SaaS revenue.

Beyond construction, the company also addresses industrial equipment, equipment rental and other categories of professional assets.

In the longer term, HeronTrack targets a SOM corresponding to approximately €20 million in ARR, i.e. approximately 5,500 active customers generating an average monthly subscription of €300. This ambition is based on progressive expansion in Belgium, France, Germany, the Netherlands and neighbouring European markets.

Commercial traction

HeronTrack now has concrete commercial validation:

  • €425,000 in revenue in 2025;
  • approximately €360,000 in ARR;
  • 60+ paying customers in 10 countries;
  • 30,000+ tracked assets;
  • an announced commercial pipeline of €4.7 million;
  • a sales cycle of approximately 2.5 months;
  • a conversion rate of up to 60%;
  • an announced churn rate below 1%.

The transition to the Tracking-as-a-Service model is now complete.

Commercial strategy and internationalisation

Growth is based on two complementary channels: direct sales and a network of resellers and partners.

The current commercial strategy is mainly based on direct sales in Europe, while the share of revenues generated indirectly by partners is expected to gradually increase.

HeronTrack focuses its direct development on the Benelux, France, Germany, and the Nordic countries, while using its partners to reach other markets.

Commercial acquisition also relies on organic search, LinkedIn, targeted emailing, trade fairs, case studies and increasing use of artificial intelligence to identify, qualify and support prospects.

The organisational objective is to maintain a relatively lean structure by automating a growing part of software development, marketing and commercial processes.

Competition and competitive advantages

HeronTrack faces several categories of competitors: traditional GPS solutions, international IoT platforms, Bluetooth-only solutions and regional asset-tracking specialists.

Its competitive advantage does not rely on a single technology, but on the combination of several elements:

  • specialisation in small and medium-sized equipment;
  • indoor and outdoor tracking;
  • combination of Bluetooth, LTE and GPS;
  • battery life of up to several years;
  • rapid deployment;
  • absence of heavy infrastructure;
  • recurring model integrating hardware, connectivity, and software;
  • ability to start with a small deployment before expanding it.
